Where an off-the-shelf CRM fails is usually the quoting and the permissions model. The measure of a CRM is not its feature list, it is whether the sales team updates it without being chased. Most fail that test, and the reason is nearly always the same: the system asks for more than it gives back. Every field a salesperson has to fill in is a cost to them, and if the reporting and reminders they get in return are not worth that cost, the data quietly rots and the pipeline reports become fiction.

So the first question is not what to build, it is whether to build. A large proportion of the businesses that ask me for a custom CRM would be better served by configuring the HubSpot, Zoho or Pipedrive account they already have — and I will tell you when that is the case, at the cost of the project. It is a shorter conversation than an expensive lesson.

Custom genuinely wins when the sales process does not fit the standard object model: quoting with configurable products and complex pricing, territory and commission rules, approval chains, field service scheduling, distributor and dealer hierarchies, or per-customer contract pricing. Those are the projects where an off-the-shelf CRM produces a pile of workarounds and a spreadsheet on the side, and where building something that matches how you actually sell pays for itself.

Should we build a custom CRM or use HubSpot or Zoho?
Use the product unless your sales process genuinely does not fit it. Off-the-shelf CRMs are mature, well integrated and considerably cheaper than custom development, and most dissatisfaction with them comes from poor configuration rather than a real limitation. Build when quoting, pricing, approvals, territories or dealer structures force so many workarounds that the system is being fought rather than used.
How do you make sure the sales team actually uses it?
By designing for them rather than for management reporting. That means fewer required fields, activity captured automatically from email and calendar where possible, reminders that arrive where they already work, and screens that make the next action obvious. Adoption is a design problem, and it is decided before any code is written.
Can it integrate with our email, phone system and accounting?
Generally yes. Email and calendar sync are standard, telephony integration depends on your provider offering an API, and accounting integration means quotes and invoices flow rather than being re-keyed. Integration is what keeps the CRM in step with reality — a CRM that is a separate island of data always ends up out of date.
What about our existing customer data?
It gets migrated, deduplicated and validated as part of the project. This is usually messier than anyone expects — the same customer under three spellings, contacts against the wrong company, dead records nobody removed. Cleaning it is real work with its own line in the scope, because migrating bad data faithfully just moves the problem into a new system.
How much does CRM development cost for a UK business?
There is no published rate, because a number without a scope is meaningless — two British companies asking for the same thing can need very different amounts of work. What you get is a short call and then a fixed written quote in GBP, usually within two working days. Quoted and invoiced in GBP. Payment by bank transfer or Wise, typically in three milestones — deposit, mid-project sign-off, and balance on launch. Invoices carry the detail your accountant expects, and there is no VAT charged on services supplied from India.
